Digital Marketing Agency vs In-House Team: Which Is Better for Your Business?

Marketing team discussing a campaign around a table with laptops in a modern office

For most small and mid-sized businesses, a digital marketing agency is better value than a full in-house team, because you get several specialists for less than the cost of hiring them. An in-house team becomes the better choice once marketing is central to the business, the workload is steady and large enough to keep specialists busy, and you can afford to hire, train and manage them. Many growing companies end up with a hybrid: one or two in-house marketers who own strategy and brand, with an agency handling specialist work such as SEO, paid ads and development.

Softwix has worked as the outsourced marketing team for businesses in Bangladesh and as a behind-the-scenes partner for agencies in the UK, US and Europe since 2017, so we see both sides of this decision. This guide sets out the costs, trade-offs and warning signs fairly, including when hiring in-house is the right call. You can see what an agency engagement covers on our digital marketing services page.

Agency vs in-house marketing at a glance

Factor Digital marketing agency In-house team
Cost structure Monthly retainer or project fee; no salaries, benefits or software licences Salaries, benefits, recruitment, training, tools and management time
Skills available A range of specialists (SEO, ads, design, content, development) Limited to the people you hire
Speed to start Days to a few weeks Months to recruit and onboard
Brand and product knowledge Builds over time; depends on your input Deep and immediate once staff are trained
Control and availability Shared attention across clients; agreed response times Full-time focus and direct control
Scalability Scale up or down by changing scope Hiring and redundancies are slow and costly
Best for SMEs, new channels, specialist or variable workloads Larger firms with steady, high-volume marketing needs

What is the difference between an agency and an in-house marketing team?

An in-house team is made up of employees on your payroll who work only on your business. An agency is an outside company you pay to deliver marketing work, usually alongside other clients.

The difference is not only who does the work. It changes how you pay (salary versus fee), who manages day-to-day quality (you versus the agency’s leads), and how easy it is to change direction. An in-house marketer is a long-term commitment. An agency contract can usually be changed or ended with notice.

There is also a third model. In a hybrid set-up, an internal marketing manager sets goals and owns the brand, while one or more agencies handle execution in specialist channels.

How much does an in-house marketing team cost?

An in-house team costs far more than salaries alone. Add recruitment, benefits, equipment, software subscriptions, training and the time a manager spends supervising, and the true cost per person is noticeably higher than the payslip.

Salary benchmarks

Salaries vary widely by country, city, seniority and company size, so treat these as reference points rather than quotes:

  • Bangladesh: PayScale’s marketing executive salary data shows an average base salary of around ৳285,000 per year, and its digital marketing manager page shows an average of about ৳250,000 per year with a very wide range (৳70,000 to ৳1,000,000). Both figures come from small samples (around 20 profiles each, last updated in October 2025), so expect real offers to differ, especially in Dhaka and for experienced specialists.
  • United States: the US Bureau of Labor Statistics’ Occupational Outlook Handbook reports a median annual wage of $166,790 for marketing managers and $133,660 for advertising and promotions managers in May 2025.

The roles a full team needs

Modern digital marketing needs several distinct skills. Very few people are strong at all of them:

  • Strategy and planning (marketing manager)
  • SEO, both technical and on-page
  • Paid media (Google Ads, Meta Ads)
  • Content writing and editing
  • Design and video
  • Website development and maintenance
  • Analytics and reporting

A small business that hires one “digital marketing executive” is often asking one person to cover all seven. The usual result is that one or two channels get attention and the rest are neglected.

Hidden costs to budget for

Cost Why it matters
Recruitment Job ads, interview time, possible recruiter fees, and weeks or months with the role empty
Software SEO suites, design tools, scheduling, analytics and email platforms, often billed per user
Training Platforms such as Google and Meta change constantly; staff need time to keep up
Management time Someone senior must set goals, review work and give feedback
Turnover When a marketer leaves, knowledge and momentum leave too

How much does a digital marketing agency cost?

Agencies usually charge a monthly retainer, a fixed project fee or, less often, an hourly rate. Prices depend on scope, channels, market and the agency’s location and experience.

In Bangladesh, monthly retainers for small business digital marketing typically range from around ৳20,000 to ৳150,000 or more, depending on how many channels are covered and how much content is produced. These are typical market ranges and vary considerably between agencies. Ad spend paid to Google or Meta is normally on top of the management fee.

For reference, Softwix publishes its own SEO packages at $250, $700 and $1,000 per month on our SEO company in Bangladesh page. If you need more than SEO, our digital marketing company in Bangladesh page sets out the wider range of channels we cover. What are the advantages of hiring a digital marketing agency?

The main advantages are access to a range of specialists, faster start-up, flexible costs and an outside view of your marketing. You pay for output, not for headcount.

  • Breadth of skills: one contract gives you SEO specialists, ad managers, writers, designers and developers.
  • Experience across many accounts: agencies see what works across industries and markets, and spot problems sooner.
  • Tools included: paid SEO, analytics and design software is usually part of the fee.
  • Speed: a good agency can start within days or weeks, rather than the months it can take to hire.
  • Flexibility: scale effort up for a launch or busy season and down afterwards.
  • Continuity: if one person at the agency leaves, the agency still owes you the work.

What are the disadvantages of using an agency?

The main drawbacks are less day-to-day control, shared attention, and the time it takes an outsider to learn your product and customers. Poorly chosen agencies can also lock you in or report vanity metrics.

  • Learning curve: an agency needs your input on products, customers and tone of voice, especially in the first two to three months.
  • Shared attention: your account sits alongside others, so urgent same-hour requests may not be possible.
  • Communication overhead: briefs, approvals and calls take time on your side too.
  • Quality varies: some agencies overpromise, outsource without telling you, or report clicks instead of leads and sales.
  • Ownership risks: make sure ad accounts, analytics, domains and content are registered to your business, not the agency.

What are the advantages of an in-house team?

In-house teams win on product knowledge, speed of internal communication, and full focus on your business. They are also better placed to coordinate closely with sales, product and customer service.

  • Deep knowledge: staff absorb your products, customers and culture every day.
  • Availability: they can react within the hour to a price change, stock issue or news event.
  • Brand consistency: one team owns the voice across every channel.
  • Cross-team work: easier to align campaigns with sales targets and product launches.
  • Long-term capability: skills and data stay inside the company.

What are the disadvantages of an in-house team?

The biggest drawbacks are cost, narrow skill sets and slow hiring. A small team can also become isolated from wider industry practice.

  • Fixed cost: salaries continue whether results come or not.
  • Skill gaps: two or three people rarely cover SEO, ads, content, design and development well.
  • Hiring time: finding and onboarding good marketers takes months.
  • Key-person risk: if your only SEO person leaves, progress can stall.
  • Tunnel vision: without outside benchmarks, it is harder to know whether results are good.

What are larger companies doing in 2026?

Large companies are under pressure to do more with flat budgets, and many are reviewing both agency rosters and headcount. The data below comes mainly from big enterprises, so it is context rather than a rule for small firms.

Gartner’s 2025 CMO Spend Survey found marketing budgets held at 7.7% of company revenue. In the same survey, 39% of CMOs planned to reduce agency budgets and 39% planned to cut labour spending, while 22% said generative AI had let them reduce reliance on external agencies for creativity and strategy.

The 2026 edition, based on 401 marketing leaders in North America, the UK and Europe, put budgets at 7.8% of revenue, with 15.3% of marketing budgets going to AI. Seventy per cent of those CMOs said their internal processes were not yet mature enough to scale AI.

The lesson for smaller businesses: neither model is safe from scrutiny. Whichever you choose, tie spend to measurable outcomes such as leads, sales and cost per acquisition.

Which is better for your business: agency or in-house?

Choose an agency if you need several skills, have a limited or variable budget, or want results quickly. Choose in-house if marketing is a daily, high-volume function and you can afford a team with the right mix of skills.

Your situation Likely best fit
Startup or small business with no marketing staff Agency
You need SEO, ads and content but can afford one hire Agency, or one generalist plus an agency
Launching a new channel (e.g. Google Ads) for the first time Agency or specialist freelancer
High volume of daily content, social posts and promotions In-house, with agency support for specialist channels
Highly technical or regulated product needing deep expertise In-house lead plus a specialist agency
Large company with a big, steady marketing workload In-house team, with agencies for overflow or specialist tasks

Questions to ask before you decide

  1. Which channels actually drive leads or sales for us today, and which do we need to test?
  2. Is the workload steady enough to keep a full-time person busy in each skill?
  3. Do we have someone senior who can manage marketers and judge their work?
  4. How quickly do we need results?
  5. What is our total budget, including tools and ad spend?

How does the hybrid model work?

In a hybrid model, a small internal team owns strategy, brand and approvals, while an agency delivers specialist execution. It combines in-house knowledge with agency breadth.

A common set-up is one in-house marketing manager or coordinator who briefs the agency, supplies product knowledge, approves content and reports to leadership. The agency handles SEO, paid campaigns, design and development. This keeps strategy close to the business without hiring five specialists.

Hybrid works best with clear ownership. Agree in writing who sets targets, who approves work and which metrics matter. If you are an agency yourself and need extra capacity rather than staff, white-label SEO services are a related option.

How do you choose the right agency?

Pick an agency that understands your market, reports on business outcomes and gives you ownership of every account and asset. Check their own work and ask for a clear scope before signing.

  • Ask what they will deliver each month, in specific terms.
  • Confirm that ad accounts, analytics, Search Console and content belong to you.
  • Ask how they report: leads, sales and cost per acquisition, not only impressions.
  • Check notice periods and avoid long lock-in contracts at the start.
  • Ask who will work on your account and whether any work is subcontracted.
  • Be wary of guaranteed rankings or guaranteed results.

Frequently asked questions

Is it cheaper to hire an agency or an in-house marketer?

For a single channel, one in-house hire can cost about the same as an agency retainer. Once you need several skills, an agency is usually cheaper because you share the cost of specialists and tools with other clients. Compare the full cost of hiring, including tools, training and management time, not just salary.

Can a small business use both an agency and in-house staff?

Yes, and many do. A common approach is one in-house person who manages the brand, social media and approvals, with an agency handling SEO, ads or development. Clear roles and shared reporting stop work being duplicated.

How long does it take an agency to get results?

Paid ads can produce leads within weeks once campaigns are set up and tested. SEO and content usually take several months to build momentum. Ask any agency for a realistic timeline and the early indicators they will report before results arrive.

When should a business move marketing in-house?

Consider moving in-house when marketing workload is steady and high, when you already know which channels work, and when you can hire someone senior to lead the team. Many businesses move one function in-house at a time while keeping agencies for specialist work.

What should I own if I hire an agency?

You should own your domain, website, hosting account, Google Analytics, Search Console, Google Ads and Meta Business accounts, and all content created for you. The agency should be given access as a user, not as the owner. This lets you change agencies without losing data or history.
